Clevrr Capsule #006: The 40 days that decide your year

Diwali is 3 weeks out. Here’s what to fix now, and what not to touch.

Hey there,

Diwali is roughly three weeks away and the season is already running.

Here’s the thing about festive that makes it different from every other kind of revenue: it doesn’t come back. A bad Tuesday in March, you make up in April. A festive season you got wrong, you carry for twelve months. There’s no second attempt, no retroactive fix, no quarter to recover in.

Which means the next forty days are worth more scrutiny than any other forty days in your year.

Three things worth doing with that scrutiny.

1. The thing you’re about to panic about isn’t the problem

Your CPMs are going up right now. Everyone’s bidding, demand is up, auction is expensive. That is normal and it is not the signal you think it is.

CPA is not CPM. It’s CPM divided by clicks and conversions. A 40% CPM increase meeting a 50% lift in conversion rate actually improves your CPA by around 7%. Festive pushes both numbers at once, because the same conditions that make impressions expensive also make people far more likely to buy.

Every October, brands gut campaigns that were working fine because they watched one number and not the equation. Don’t be that brand. Before you pause anything, check whether your conversion rate moved too.

2. You’re planning for five festivals. There are 64.

Most brands build a festive plan around Diwali, maybe Dussehra, maybe Dhanteras.

Between now and March there are 64 festivals and events. That’s one every three days.

Some of them are quietly enormous for specific categories and almost nobody competes on them, which means cheap impressions and uncontested intent. A gifting-led brand ignoring Karva Chauth or Bhai Dooj is leaving money on a table nobody else is sitting at. The big days are where everyone’s budget collides. The small ones are where the margin is.

You don’t need a campaign for all 64. You need to know which five of the unglamorous ones actually matter for your category, and have creative ready three days out rather than three days late.

3. The real festive problem is that you won’t know what worked until it’s over

This is the one that actually costs people.

During festive, everything moves at once. You’re running more campaigns, more creative, heavier retargeting, bigger offers, and traffic is spiking from every direction. Your Meta reporting says one thing, your Shopify says another, GA4 says a third, and the gap between them gets wider exactly when the stakes are highest.

So decisions get made on feel. You scale the campaign that looks like it’s working. You kill the one that looks tired. And you find out in December whether you were right, by which point the season is gone and the learning is worthless.

The core problem is that nobody can connect a specific visitor to a specific campaign to a specific order. You get aggregates, and aggregates during a demand spike hide everything that matters.

So we built our own pixel.

It tracks visitor activity at the session level and maps each session directly to the Meta campaign that brought it in and the Shopify order it became. Not modelled attribution, not an estimate. The actual path, visitor by visitor.

What that unlocks during festive specifically:

You can see which campaigns bring people who browse versus people who buy, which matters enormously when retargeting volume is high and lots of conversions are people who were going to convert anyway.

You can see where sessions die. If a campaign drives strong traffic that consistently dies at the same step, that’s a landing page or offer problem, not a creative problem, and you’d otherwise spend two weeks changing the wrong thing.

And you can tell genuinely incremental spend from spend that’s harvesting demand you already had. That distinction is the single biggest reason festive ROAS looks better than it is.

With three weeks until Diwali, the difference between finding this out now and finding it out in December is most of the season.

🧠 The Capsule Riddle

“I’ll tell you exactly what worked this festive. I just won’t tell you until January. What am I?”

Hit reply.

P.S. Setup takes about ten minutes. Three weeks of festive data is worth considerably more than three days of it, so if you’re going to do this, do it this weekend rather than the week of Diwali.
